A good startup account executive interview runs in four stages: a founder screen on motivation and fit, a deal deep-dive on their real numbers, a mock discovery call on your own product, and a final round with references. Skip "sell me this pen" exercises, which reward confidence over skill.

## The AE interview plan

Run stages 2 and 3 within a week. Good AEs are in several processes at once, and a slow loop hints at slow deals.

## Deal history and numbers

1. Walk me through your last four quarters. What was the quota, what did you close, and how was the quota set?
2. Pick your largest deal from last year. Who first spoke to them, and what happened in each stage?
3. Of the deals you closed last year, how many did you source yourself? Tell me about two of them.
4. What was your average deal size and sales cycle, and how did that compare with the rest of the team?
5. Tell me about a quarter you missed. What did you change the next quarter?
6. Which deal in your current pipeline are you least sure about, and why?

**Strong answer:** Specific numbers, a clear split between self-sourced and handed-over pipeline, and a missed quarter owned without blaming territory.

**Red flags:** Only annual percentages, no deal sizes, vagueness on who sourced pipeline.

## Selling without a playbook

1. Our founders have closed every deal so far. What would you want from them in your first two weeks?
2. Describe a time you sold something with no case study or reference customer. How did you build trust?
3. If you had to create 20 qualified opportunities in 90 days with no SDR support, what would you do in week one?
4. Tell me about a process or template you built that other reps started using.
5. What would make you walk away from a deal that looked good on paper?

**Strong answer:** A concrete outbound plan (segments, channels, volumes), curiosity about how the founders sell, and something they built that others reused.

**Red flags:** Needing marketing leads or an SDR to start, or dismissing founder-led sales.

**Worth asking every candidate:** "If I called your last manager, what would they say you needed to improve?" Then ask the manager the same question in the reference call. The overlap tells you more than either answer alone.

## Discovery and deal craft

1. How do you run a first call with a buyer who has agreed to 30 minutes but hasn't said why?
2. Tell me about a deal where the person you were talking to wasn't the one who signed. When did you find out?
3. What questions do you ask to find out whether a deal has a real deadline?
4. Describe the hardest pricing negotiation you have had. What did you give, and what did you get back?
5. How do you keep a deal moving when the champion goes quiet for two weeks?
6. What do you put in a follow-up email after discovery?

**Strong answer:** Asking about the cost of doing nothing, mapping who signs early, and trading discounts for commitments such as term or a case study.

**Red flags:** Pitching features before asking questions, or treating every stalled deal as a pricing problem.

## Startup fit and coachability

1. Why a company at our stage, rather than a better-known name?
2. What would you need to see in your first 90 days to feel this was the right move?
3. Tell me about feedback on your selling that you disagreed with at first, then used.
4. How would you tell our product team that a feature is losing us deals?
5. What do you expect from the person you report to?

**Strong answer:** A clear reason for choosing an early-stage company, realistic ramp expectations, and a real change made after feedback.

**Red flags:** Expecting a big marketing budget, or asking about a management title before quota.

## Work sample: mock discovery call and follow-up

Two days before stage 3, send a one-page brief covering your product and a realistic buyer. Cap preparation at 90 minutes. On the call, one of you plays the buyer and raises one objection you hear often. Afterwards the candidate has 30 minutes to write the follow-up email. Total time, including the call, stays under 3 hours.

Discovery

Did they find the business problem, the cost of leaving it, and who signs, before showing anything?

Objection

Did they ask what sat behind the objection, or answer it straight away with a feature?

Follow-up email

Is it short, does it repeat the buyer's own words, and does it propose a dated next step?
