*Updated November 2026*

Call the candidate within a couple of hours, find out why, and accept the answer gracefully unless something you can fix changed their mind. Then call your runner-up the same day and reopen the search from your existing shortlist. The days lost afterwards do more damage than the withdrawal itself.

The better fix comes earlier. Most founders treat "offer accepted" as the end of hiring, when the weeks between acceptance and start date are the stage where a hire is most exposed. Their employer is counter-offering and you have gone quiet. Give that gap its own plan.

## Plan the gap like any other stage

A candidate who has accepted is still deciding until day one. Every week of notice is a week in which someone else can make a better case than you, so keep the new role feeling real and close.

The acceptance-to-start plan

Suggested touchpoints for a gap of about six weeks; stretch or compress to fit yours

Day 0

Acceptance call from the founder

Thank them, confirm the start date, ask how resigning is going.

Week 1

Signed paperwork and a welcome note

Contract back, a note from their manager.

Week 2

Coffee or video call with two teammates

No agenda. They leave knowing names.

Week 3 to 4

Early access, if they want it

Optional read-only access to docs, or a team social.

Week 5

First-week plan in writing

Who they meet and what they work on.

Start day

Runner-up gets a personal update

Close the loop with your second choice.

A team call where they learn names is worth more than three emails asking if everything is fine. Keep early access optional and never let it feel like unpaid work. Rules on pre-start access differ by country and state, so check with an employment lawyer first.

In an illustrative example, Tom runs a Series A startup and hired a senior backend engineer, Lena, who had six weeks of notice. Tom made the acceptance call, sent the contract, then got busy. Two weeks before her start date, Lena emailed to say she was staying, because her employer had offered her the team lead role she had asked for a year earlier.

## Keep your runner-up warm without stringing them along

Hold back the runner-up's rejection on the day the offer is accepted, and tell them the truth instead: "We've made an offer to another candidate. You were very close, and I'd like to stay in touch until they start, if you're happy with that."

Send one light note during the gap and close the loop personally on start day. If your shortlist only had one serious candidate, that is the real risk; see how [many candidates a shortlist needs](https://funded.club/blog/how-many-candidates-shortlist).

Tom had done this part right. His second choice, Ade, had been told the truth and had replied that he was still looking.

## Spot it before the email arrives

Looking back, Tom could see that Lena had pushed her resignation back by a week and declined the team call. Either signal alone was harmless, but together they were the moment to pick up the phone.

EARLY WARNING SIGNS AFTER ACCEPTANCE

Two together deserve a direct call

The contract is still unsigned a week after a verbal yes.

They haven't resigned yet, or the date they resign keeps moving.

Replies get shorter and slower, and calls get rescheduled.

New questions about salary or title appear after the deal was agreed.

They decline the team call or early access, politely and vaguely.

When you see two of these, call and ask plainly: "Is anything making you think twice? I'd much rather hear it now." Either you fix a small problem or you learn early.

## If it happens: the first 48 hours

Leave the post-mortem for next week. Work through these steps in order.

| When | What to do | Who |
| --- | --- | --- |
| **Hour 0 to 2** | Call them. Listen, ask why, and ask whether anything would change it. Don't argue or threaten. | Founder |
| **Hour 2 to 6** | Decide in one conversation whether the door is closed. If it is, thank them and keep it friendly. | Founder |
| **Hour 6 to 24** | Call your runner-up before anyone else. Be honest that the role has reopened. | Founder or recruiter |
| **Hour 24 to 36** | Tell the team in plain words. Cancel equipment and accounts. Ask a lawyer about any signed contract or bonus. | Founder, ops |
| **Hour 36 to 48** | Restart the search from your shortlist and update the plan that depended on this start date. | Founder or recruiter |

Whether a signed contract or signing bonus has any effect depends on its wording and on the country or state. Speak to an employment lawyer before you write anything beyond a polite reply.

Tom called Lena that afternoon, heard the new role was what she had wanted all along, and wished her well. He called Ade that evening and made an offer within days. Ade's start date came later than Lena's would have, so Tom used our [hiring timeline estimator](https://funded.club/hiring-timeline-estimator) to reset the delivery dates that depended on the hire.

## Where Funded.club fits

We are a fixed-fee recruiting partner for funded startups and fast-growing teams across North America, Europe and APAC, and since 2019 we've helped 500+ startups from Seed to Series D. One dedicated recruiter runs each search end to end, from sourcing to support through offer.

The fee is agreed upfront, averaging 6 to 9% of salary against the 20 to 25% typical of contingency recruiters. For an illustrative senior backend engineer on $140,000, it is $11,500. Part is an advance at the start of the search and the balance when the candidate accepts. If we don't deliver a shortlist of at least 3 qualified candidates within 30 days, you can claim the advance back in full. Bands are on our [pricing page](https://funded.club/pricing).

## Frequently asked questions

### Can I take legal action if a candidate withdraws after accepting?

It depends on what was signed and where, because rules differ by country and state. Check with an employment lawyer before you send anything other than a polite reply.

### Should I tell my runner-up I've made an offer to someone else?

Yes, truthfully and without promises. Say they were close and ask whether they'd like to stay in touch until the new hire starts.

### Should I rehire a candidate who backed out?

Possibly, if they withdrew for a reason that has since changed and told you directly. A candidate who disappeared without a call is a different case.

### How do I stop candidates backing out before they start?

Plan the gap between acceptance and start with regular light touchpoints, and call directly as soon as you see two warning signs.
