A startup CTO interview works best in four stages: a founder conversation on motivation and stage fit, a deep dive into a system the candidate built, an architecture session on your own product, and a final round on leadership with references. Score every stage against the same five outcomes you want from the hire in year one, so you compare candidates on evidence rather than confidence.

Pick four or five questions per stage, and ask for real examples before hypotheticals.

## The CTO interview plan

Stage 1 · 45 min

Founder conversation

Motivation, stage fit, code versus management split, equity expectations

With: CEO

Stage 2 · 90 min

Past-system deep dive

Depth, and honesty about trade-offs and mistakes

With: CEO plus a senior engineer or technical adviser

Stage 3 · 2 to 3 hours including the work sample

Architecture session

Judgement on your real constraints

With: Your engineers plus the adviser

Stage 4 · Spread over a week

Leadership and references

Hiring record, founder partnership, investor communication

With: Co-founders, one investor, two or three references

**No technical co-founder in the room?** Borrow one. Ask your lead investor for a portfolio CTO who will sit in on stages 2 and 3, or pay a senior engineer you trust for a few hours. A non-technical founder can judge clarity and honesty, but should not be the only person judging architecture.

## Technical judgement

1. Walk me through the architecture of the last product you owned. What would you change if you started again tomorrow?
2. Tell me about a technical decision you reversed. How did you notice it was wrong, and what did it cost?
3. Here is roughly how our product works. Where would you expect it to break first if usage grew ten times?
4. When have you picked a boring technology over a more interesting one, and why?
5. How do you decide between paying down technical debt and shipping the next feature the CEO wants?
6. What is the most serious security or data incident you have handled, and what changed afterwards?

**Strong answer:** specific systems and numbers they measured, open about their own mistakes, and trade-offs framed in time and money as well as code.

**Red flags:** wants to rewrite everything, blames the previous team, or talks only about tools and never about customers.

## Building the team

1. Talk me through your last three engineering hires. Where did you find them, and how did you decide?
2. Tell me about a hire that didn't work out. When did you know, and what did you do?
3. How would you design our interview process for the next five engineers?
4. An engineer you like keeps missing deadlines. What do you do in the first two weeks?
5. How have you kept strong engineers when you couldn't match big-company pay?

**Strong answer:** names real sources, a clear hiring bar, and acted on a mis-hire within weeks rather than quarters.

**Red flags:** has never owned a hiring decision, relies on "I just know good people", or avoided the hard conversation.

## Founders, investors and the business

1. Describe a disagreement with a CEO about what to build. How did it end?
2. Which decisions should a CTO own outright, and which belong to the CEO?
3. Have you been through technical due diligence? What did investors ask that surprised you?
4. What would you report on engineering to our board each month, and what would you leave out?
5. How do you respond when sales has promised a customer something the product can't do yet?
6. What would make you leave a startup in the first year?

**Strong answer:** a shared view of decision rights, respect for sales and customers, and a short list of numbers they would report.

**Red flags:** "engineering decides what gets built", contempt for sales, or no idea what an investor needs to see.

## Startup fit

1. How much code do you want to write each week, and how should that change as we grow?
2. What is the scrappiest thing you have shipped? Which corner did you cut, and was it the right one?
3. What would you do in your first 30 days here?
4. Why this company at this stage, rather than a bigger one?

**Strong answer:** realistic about the code split, a 30-day plan that starts with listening, and a reason for joining that is about this problem.

**Red flags:** needs a large team on day one, starts with process, or can't say why this company rather than any other.

Weak answer to question 20

"I'd set up proper processes: sprint planning, a tech radar, OKRs for engineering, and a new CI pipeline in month one."

Strong answer

"Read the code and the incident history, talk to every engineer and a few customers, then bring you a written list of the three biggest risks and what I'd do about each."

## Work sample: architecture review of your product

Send a two-page brief with your current architecture, one real constraint and one question. For example: "A large prospect needs SSO and data kept in \[region\] within three months, and we have \[number\] engineers. What would you do in the next 90 days, and who would you hire?"

Cap preparation at two hours, then allow 30 minutes to present and 30 minutes of questions from your engineers.

Look for clarifying questions first, steps in a sensible order with costs, hiring tied to the plan, and a list of what they would not do. Watch how they handle pushback from your engineers.

## Scoring rubric

| Hiring | No hiring record | Hired, but vague on how | Clear bar and sources, handled a mis-hire | Built a team others want to join |
| Delivery | No examples of shipping to dates | Ships, can't explain trade-offs | Predictable delivery, cuts scope sensibly | Turned a slipping team around |
| Investor work | Avoids it | Some exposure | Explains the product clearly to non-engineers | Led due diligence successfully |
| Founder partnership | Wants full control | Unclear on boundaries | Clear decision split, handles conflict | References describe them as a true partner |

A 1 on architecture or founder partnership is a no, whatever else they score. Hire at 3 or above on your highest-weighted rows.

Four stages over two to three weeks is enough. More rounds tend to lose the strongest candidates to faster offers.

### Who should interview a CTO if the founders aren't technical?

Bring in a technical adviser, a portfolio CTO from your investor's network, or a senior engineer paid for their time. Founders still run the motivation and partnership stages.
