A startup customer success manager interview typically has four stages: a founder screen, a deep-dive on the candidate's last book of accounts, a customer scenario with real usage data and a difficult email, and a final round with product plus references. It tests retention, early warning on risk, onboarding and how the candidate writes when a customer is unhappy.

## The CSM interview plan

## Retention and account management

1. Describe your last book. How many accounts, what size, and how many renewed?
2. Tell me about a customer you lost. When did you first see it coming?
3. Walk me through an account you saved. What did you do in the first week?
4. How do you split your time between your largest and smallest accounts?
5. How did you prepare for a renewal conversation where price was going up?
6. Which signals do you trust most when judging account health?

**Strong answer:** Account-level detail, a churned customer described openly, with the lesson learned, and health signals based on usage rather than friendliness.

**Red flags:** Only team-level retention figures, every churn blamed on product or price, or "they seemed happy" as a health signal.

## Onboarding and technical confidence

1. Walk me through onboarding the most complex customer you have worked with.
2. What is the first milestone that tells you a new customer will stick?
3. Tell me about a time a customer's setup was blocked by their IT or data team.
4. How do you learn a new product well enough to train customers on it?
5. When do you pull in an engineer, and how do you brief them?

**Strong answer:** A defined first-value milestone, a plan to unblock technical issues, and bug reports an engineer can act on.

**Red flags:** Onboarding as a list of training calls, or passing every technical question on.

## Hard conversations

1. A customer emails the CEO saying they will cancel. What do you do in the next hour?
2. Tell me about a time you said no to a customer request.
3. How do you handle a champion who leaves the customer's company?
4. Describe a renewal where the customer asked for a discount you couldn't give.
5. How do you tell a customer that a promised feature has been delayed?

**Strong answer:** Fast, honest acknowledgement, a plan with dates, and a record of keeping customers after saying no.

**Red flags:** Promising what product hasn't committed to, or defaulting to discounts.

## Startup fit and product feedback

1. What product change have you pushed for, and how did you make the case?
2. Why a startup, and what do you expect to build here that doesn't exist yet?
3. How would you set up a health score with only a spreadsheet and our product data?
4. What would you want to have written down by the end of your first quarter?
5. What would make you leave this role in the first year?
6. What do you need from the founders to succeed?

**Strong answer:** Feedback framed with customer evidence and revenue at stake, and a plan to build simple systems before buying tools.

**Red flags:** Needing a CS platform before starting, or no example of influencing a product decision.

## Work sample: at-risk account and a difficult email

Before stage 3, send an anonymised export of usage data for 10 accounts plus a short, angry customer email about a missed deadline. Ask the candidate to identify the three accounts most at risk and explain why, then draft a reply to the email. Cap it at 2 hours. In the session, one of you plays the angry customer on a call.

Did they pick accounts on falling usage and missing users, not just low totals?

Short, owns the problem, gives a date, no blame on colleagues.

Did they listen first, and end with an agreed next step?
