# DevOps engineer interview questions for startups: 20 questions

A startup DevOps engineer interview works best in four stages: a screen with the CTO, a review of your real infrastructure, an incident deep dive, and a final round with a founder and a product engineer. Together they test whether the candidate builds a platform engineers can serve themselves from, or waits for tickets.

The most revealing questions ask about requests that disappeared. A strong DevOps or platform engineer can name the request they got most often in their last job and what they built so it stopped. A ticket taker can only tell you how quickly they answered it.

Our illustrative example: a Series A software company with 14 engineers, a slow deploy, an unowned cloud bill and a deal waiting on SOC 2.

## The DevOps engineer interview plan

| Stage | Who | Length | What it tests |
| --- | --- | --- | --- |
| 1. Screen | CTO or head of engineering | 30 min | Scope owned, on-call history, why a startup |
| 2. Infrastructure review | Senior engineer | 60 min | Reading your real, redacted pipeline, IaC and bill |
| 3. Incident deep dive | CTO plus one engineer | 60 min | Debugging under pressure, post-incident habits |
| 4. Final round | Founder and a product engineer | 45 min | Platform mindset, cost judgement, saying no |

Put a product engineer in the final round. Afterwards, ask them one thing: would they want this person building the tools they use every day?

## Platform mindset

1. What request did you get most often in your last job, and what did you build so you stopped getting it?
2. Tell me about a tool you built that engineers used without being told to. How did you know?
3. A developer asks you for a new database for their feature. What do you do this time, and for the next request?
4. What did you decommission in your last role, and how did you make sure nothing broke?
5. Six months in, how would we know our engineers need you less?

**Strong answer:** Named requests that went away, tools with real users, and a plan to make themselves less needed.

**Red flags:** Pride in being the only person who understands the system, or measuring success by tickets closed.

Question 3, two illustrative answers scored against the rubric

Scores 1 on self-serve platform

"I'd spin it up that afternoon so they aren't blocked. Developers shouldn't touch production databases."

Helpful and fast, and guarantees the same ticket next week.

Scores 4 on self-serve platform

"I'd create this one by hand, then turn it into a module with sensible defaults and backups, so the next engineer adds three lines to a pull request and I review it."

Unblocks today and removes the request for good.

## CI/CD and infrastructure as code

1. Here is our pipeline config, redacted. Where would you start if we asked for faster deploys?
2. How do you test an infrastructure change before it reaches production?
3. Someone changed something in the console that isn't in code. How do you find it, and what happens next?
4. When would you choose not to use Kubernetes?
5. Walk me through a rollback in a system you built.

**Strong answer:** Starts by measuring where the time goes, uses plan reviews and drift detection, and picks boring tools for a small team.

**Red flags:** Wants to rebuild everything in the first month, or reaches for Kubernetes for a handful of services.

## Cloud cost

1. Here is a redacted monthly bill. Where would you look first?
2. What was your biggest saving, and what did it cost in time or reliability?
3. How would you show each team what its services cost?
4. How do you stop a forgotten test environment running for months?
5. The CEO wants the bill down before the board meeting. What would you refuse to cut?

**Strong answer:** Goes to idle environments and oversized databases first, and protects backups and monitoring.

**Red flags:** Has never seen a bill, or treats cost as finance's problem.

## On-call, incidents and SOC 2

1. Walk me through the worst incident you were on call for, from first alert to review.
2. What made an alert worth waking someone for in your last rota?
3. Only you know the infrastructure today. How would you bring \[number\] engineers onto the rota?
4. A prospect needs SOC 2 Type I before signing. What do you do in the first two weeks?
5. Which compliance tasks would you automate, and which belong to someone else?

**Strong answer:** A calm, blameless account of an incident, alerts tied to customer impact, and evidence collection built into tooling.

**Red flags:** Blames a colleague, or sees SOC 2 as screenshots in a folder.

## Work sample: fix a small platform

Share a small repo, not your production account: one service, a slow pipeline and an infrastructure file with two planted problems, a hard-coded secret and resources with no cost tags. Allow up to 3 hours. Ask for a pull request plus a short note on what they would do next and what they would leave alone.

Look for the secret caught first, a pipeline sped up with a clear reason, and a note that makes life easier for the next developer. Rewriting the whole repo is a warning sign.
