# Head of product interview questions for startups: 20 questions

A startup head of product interview works best in four stages: a CEO screen, a product deep dive with the CTO, a strategy memo review, and a disagreement session with the CEO before references. The last stage tests whether real decisions can move from founder to hire.

Our rule is to interview the handover as well as the candidate. In the final stage, the CEO and candidate argue about a real roadmap decision from the past. You learn whether the candidate holds a position under pressure, and whether the CEO can stand to give the call away.

Our illustrative example: a carbon accounting software startup selling to manufacturers, moving from Seed to Series A. The founder-CEO, who has owned product since day one, is interviewing Daniel, a group PM from a larger B2B company.

## The head of product interview plan

| Stage | Who | Length | What it tests |
| --- | --- | --- | --- |
| 1. CEO screen | CEO | 45 min | Motivation, stage fit, which decisions they expect to own |
| 2. Product deep dive | CTO plus a senior engineer or PM | 60 min | Past product calls, technical depth, working with engineering |
| 3. Strategy memo review | CEO, CTO and a board member or advisor | 75 min | Written strategy, prioritisation, handling sceptics |
| 4. Disagreement session and references | CEO, then reference calls | 60 min plus calls | Decision rights, holding a position, founder partnership |

Put stage 4 in the diary before stage 1 starts. Founders who leave it to the end tend to shorten it when they like the candidate.

## Strategy versus roadmap

1. Describe your last company's product strategy in one sentence and its roadmap in another.
2. Which item on a roadmap you owned had no link to the strategy, and why was it there?
3. Tell me about a bet that took more than two quarters to pay off. How did you keep it funded?
4. Looking at our product, what would you stop doing?
5. How do you choose between a feature our largest customer wants and the next step in the strategy?
6. Six months in, how would you know our strategy was wrong?

**Strong answer:** A strategy sentence that rules things out, and at least one thing in your product they would stop.

**Red flags:** A strategy that is a list of features, or no view on what to stop.

Asked question 1, Daniel said the strategy was "win mid-size manufacturers who must report emissions to their customers, and ignore those reporting voluntarily", and the roadmap was "supplier data import first, because those buyers can't report without it". That scores 4 on roadmap and strategy, because the strategy excludes a segment and the roadmap follows from it. A 2 describes the roadmap twice.

## Decision rights and the founder

1. Tell me about a time a CEO overruled you. What did you do the next day?
2. Which decisions would you want from me in writing before you start?
3. Which product decisions should a CEO never hand over?
4. How did you take over product from the person who used to own it?
5. What would you need to see from me in 90 days to believe the handover is real?

**Strong answer:** A specific overrule they accepted, and decisions they would leave with you without being asked.

**Red flags:** Every past CEO was the problem, or they want full control before meeting customers.

## Building the PM team

1. Walk me through the last PM you hired, from scorecard to how they're doing now.
2. Tell me about a PM you managed out, or should have.
3. Would you hire a PM or a designer next here, and why?
4. How do you split product areas so PMs don't compete for the same customers?
5. What would you keep doing yourself, even with a full team?

**Strong answer:** A hiring scorecard they wrote, and a managing-out story that admits the cost to the team.

**Red flags:** Hiring by gut feel.

## Board, metrics and commercial sense

1. Which product number would you report to our board every month?
2. Tell me about a pricing or packaging change you led.
3. Sales promises a feature that isn't on the roadmap. What do you do?
4. A board member says our roadmap looks like a feature list. How do you answer?

**Strong answer:** One or two numbers linked to revenue, a pricing story with the result, and a fix for the sales process rather than a lecture.

**Red flags:** Vanity metrics, or treating sales as the enemy.

## Work sample: a two-page strategy memo

Share a short pack: anonymised top customer requests, this year's goals and one constraint, such as engineering capacity. Ask for where to focus for 12 months, three things to stop, the first roadmap quarter and one decision they want from the CEO. Cap it at 3 hours.

Look for choices that exclude customers and a roadmap that follows from them. Daniel asked for the final say on which integrations get built, which told the CEO exactly where the friction would be.

The memo then feeds the stage 4 disagreement session.

Ask a former CEO which decisions they stopped making after the candidate joined. Vague answers are a warning.
