Assess them on SQL, data modelling and a pipeline design conversation about your own data, and hire them before, not after, your first data scientist. ## Why the data engineer usually comes first Many startups hire a data scientist or analyst first and then discover they spend most of their week cleaning exports and fixing broken dashboards. A data engineer builds the foundations that make analysis possible: reliable ingestion, a well-modelled warehouse and tests that catch problems before the board deck does. Good reasons to hire one now: - Different teams report different numbers for the same metric. - Product features depend on data from several sources that are stitched together by hand. - Your backend engineers are maintaining scripts and scheduled jobs they did not sign up for. - You are preparing to build machine learning features and need clean, versioned training data. ## Analytics engineer or data engineer? These roles overlap, so be precise in the job description. - **Analytics engineer:** models data inside the warehouse, builds the metrics layer and works closely with the business. Mostly SQL and transformation tools. - **Data engineer:** moves data in and out of systems, builds streaming or batch pipelines, handles scale, reliability and cost. More software engineering, often Python or a JVM language, plus orchestration tools. If your main pain is trustworthy reporting, an analytics engineer may be enough. If data is part of the product, or volume and reliability are real problems, you need a data engineer. ## Skills to test - **SQL fluency.** Window functions, joins across messy sources, and knowing when a query will be slow. - **Data modelling.** Can design tables that analysts understand and that survive schema changes upstream. - **Pipeline reliability.** Idempotent jobs, retries, backfills, data quality checks and alerts. - **Software engineering habits.** Version control, code review, tests and documentation. - **Cost and privacy awareness.** Knows how warehouse costs grow and how to handle personal data responsibly. ## An assessment process that reflects the job - **Founder or CTO conversation:** the data problems you have today and what success would look like in six months. - **SQL session:** a realistic dataset with a few awkward edge cases, worked through live. Watch how they check their own answers. - **Pipeline design discussion:** describe two or three of your real sources and ask how they would get that data into a usable model. Look for questions about freshness, ownership and failure modes. - **Stakeholder check:** 30 minutes with someone who will use the data, such as a head of sales or product, to see how they translate business questions into data work.
