Look for a proactive, commercially minded CSM who has worked at an early-stage company, assess them with a role-play based on a real account, and be clear from the start about whether they own renewals and expansion. ## When to hire a first CSM Signals that it is time: onboarding is inconsistent, customers only hear from you when something breaks, renewals surprise you, and founders or engineers are handling support tickets that pull them off their main work. If most customer questions are technical bugs, you may need support or engineering capacity first. Decide the scope before you hire. Customer success at an early startup can include onboarding, adoption, renewals, expansion, support and feedback to product. One person cannot do all of it well, so pick the two or three that matter most now. ## The profile to look for - **Proactive:** reaches out before problems appear, and builds simple health signals without waiting for a tool. - **Commercial awareness:** comfortable discussing renewals and spotting expansion, even if sales closes the deal. - **Product curiosity:** learns the product deeply and turns customer feedback into clear input for the product team. - **Early-stage experience:** has built playbooks rather than only followed them. - **Buyer fit:** can hold credible conversations with your customers, whether they are developers, finance teams or operators. Be careful with candidates from very large customer success teams with segmented roles and heavy tooling. They may be excellent but need to show they can work without that structure. ## Where to find customer success candidates - CSMs and account managers at startups selling to a similar buyer. - Support leads, implementation consultants and solutions engineers who want a broader role. - People from your customers' side who know the problem you solve. - Customer success communities and referrals from your customers. Consider internal moves as well. A support specialist or salesperson who already knows your customers can grow into the role quickly. ## How to assess CSMs - **Account story:** ask about an at-risk customer they saved and one they lost. What did they notice, when, and what did they do? - **Role-play:** use an anonymised real account, for example a customer whose usage has dropped before renewal.
