Judge them on how they explain the decisions behind their portfolio rather than how it looks, use a short paid exercise based on a real problem, and agree who they report to before you start. ## When a startup needs its first designer Founders and engineers can carry design for a while, especially with a good component library. The signs that it is time for a dedicated designer: - Users are confused by flows you thought were obvious, and nobody has time to find out why. - Each engineer builds screens differently, so the product feels stitched together. - Sales demos lose momentum because the product looks less credible than it is. - You are about to build a major new area of the product and want to get it right first time. Look for: - **Range.** Comfortable running a user interview, sketching flows, building a prototype and polishing the final UI. - **Shipping habits.** Has worked closely with engineers, knows what is cheap and expensive to build, and designs within those limits. - **Systems thinking.** Can start a design system small, so the product stays consistent as the team grows. - **Clear writing.** Much of the job is explaining decisions to founders, engineers and customers. - **Comfort with being the only designer.** No design lead to review work. They need to seek feedback from users and colleagues. A specialist in brand, motion or pure visual design may be excellent, but is usually a better second or third hire. ## How to review a portfolio properly Portfolios are polished by nature. What you want to see is the thinking. In the portfolio conversation, pick one or two projects and ask: - What was the problem, and how did you know it was a problem? - What options did you consider and reject? - What did engineering push back on, and what did you change? - What happened after launch? What would you do differently? Designers who can answer these clearly, including the parts that went wrong, tend to do well at startups. Be wary of case studies where the result is only described in terms of how it looked. ## A design exercise that is fair to both sides Unpaid multi-day design challenges put off experienced candidates. A better approach: - **Pick a real, small problem** from your product, such as an onboarding step with high drop-off. - **Limit it to a few hours and pay for the time.** - **Ask for rough work and reasoning**, not a finished visual. - **Review it together live** with a founder and an engineer, and see how they respond to questions. Some candidates prefer a live whiteboard session instead. Offering the choice is a good signal about how you work. ## Who the first designer reports to Most first designers report to a founder, the CPO or a head of product. Whoever it is should give real time to design reviews and protect the designer's research time. If they will report to an engineering leader, be clear that design is expected to shape the roadmap, not just decorate it.
