A startup should hire its first security engineer when security starts to shape revenue: enterprise deals waiting on security reviews, customers asking for a compliance audit, or regulated data arriving in the product. Before that point, good engineering defaults, tooling and a named owner are usually enough. When you do hire, match the person to the pressure, because application security, compliance and cloud security are different jobs.

For most startups the push to hire in security comes from the sales team rather than engineering. A large prospect sends a long security questionnaire, then another, and soon a senior engineer or the CTO is spending days a month answering them. That is the moment founders start asking whether they need a security hire, and it is a useful signal, because it shows exactly which kind of security work is holding the business back.

## Three stages of security at a startup

Security work tends to move through three stages. Early on, the CTO and engineers handle it through good defaults: access control, backups, dependency updates and sensible cloud settings. The first enterprise questionnaire usually moves you to the second stage, where a named owner uses a compliance platform, an outside penetration test and perhaps a part-time adviser.

The engineering team is growing and nobody owns security full time. The pressure is evidence and controls, so the right first hire is a compliance-minded security engineer who can automate evidence collection and fix the platform gaps an audit will find, rather than a pure policy writer.

Look for someone who builds. The best first security hires write code, automate the boring parts of compliance and make the secure option the easy one for engineers. A first hire who mainly produces documents will struggle to earn the trust of a small engineering team.
