In a B2B SaaS startup the first hires are usually a founding engineer, then one or two account executives once the founders can write down a repeatable sales process, then an SDR to keep those AEs busy, then a customer success manager when retention work starts eating founder time. The timing of the commercial hires decides whether the product turns into predictable revenue.

## The expensive SaaS hiring mistake is about timing

Founders debate which sales profile to hire. The bigger risk sits elsewhere: hiring the first salesperson before there is anything repeatable for them to sell. A strong AE dropped into a company where the founder still wins deals on instinct will either struggle or quietly reinvent the pitch, and you lose months finding out which. Treat the first sales hire as a timing decision, with a test you can run.

## A decision rule for the commercial team

Founders sell until they can write the sales process on one page. That page answers four things: who buys, why they buy now, how long a deal takes, and which objections come up.

Ready to hire your first AE?

A suggested test before you open the role

You can name the buyer by job title, and recent deals match it.

You know the trigger that makes them buy this quarter rather than next year.

You can describe the typical sales cycle step by step.

You have written answers to the recurring objections.

Founders have closed deals with people they did not already know.

With three or four ticks, keep selling and fill the gaps. With all five, hire one or two AEs.

Once the page exists, hire one or two account executives who can run that playbook rather than invent one. Look for AEs who have sold to a similar buyer at a company your size, not a star from a large vendor whose brand did half the work. Customer success has its own trigger. Track founder time spent on renewals, onboarding rescues and churn calls. Once it passes roughly one day a week (an illustrative threshold, set your own), a customer success manager pays back in founder hours alone.

## Engineering and product, briefly

The first engineering hire in SaaS is a founding engineer who will own a feature from customer call to production. They build integrations and fix the bug a prospect found in the demo.

After two or three product engineers, platform work competes for time: permissions, audit logs, single sign-on and security questionnaires from larger buyers. Hire a platform-minded engineer when that slows feature work, often around the first SOC 2 conversation, which someone senior in engineering must own.

The first product manager usually joins when founders can no longer hold every customer request in their heads, often once several AEs are feeding requests in from the field. Hired earlier, a PM becomes a ticket router.

## An 18-month plan for a workflow software startup

Take an illustrative company: a workflow software startup moving from Seed to Series A, with two founders, two engineers and 12 paying customers, every one closed by the CEO. Here is how its hires might fall.

The AEs now have more selling time than qualified meetings.

Renewals and onboarding rescues pass the CEO's time threshold.

Platform engineer

Larger prospects send security reviews and a SOC 2 project starts.

Month 12

First product manager

Requests from AEs and customer success outgrow the founders' heads.

Month 17

First sales manager

Three or more AEs now need coaching and a forecast owner.

Look at the gap between month 1 and month 4. The CEO spent that quarter turning 12 deals into a written playbook and testing it on strangers before any AE started. That founder selling is the cheapest sales training the company will ever get.

## The VP Sales too early trap

A common Seed-stage move is to make a VP Sales the first commercial hire, hoping they bring a playbook with them. Most experienced VPs are good at scaling a process, hiring reps and running a forecast. Few want to discover the buyer from scratch, and those who try rarely stay without a team to lead.
