# Who to hire first in a logistics tech startup: prove uptime

*Updated November 2026*

A logistics tech startup should usually hire an operator first, someone who has run a warehouse, freight desk or delivery network, as its solutions or operations lead, alongside an integrations engineer who knows EDI, TMS and WMS systems. Next comes on-call cover for nights, weekends and peak season. A dedicated seller comes after that, once you can show shippers and carriers that the system stays up.

## Shippers pay for reliability first

A logistics manager is judged on trucks leaving on time. When your software fails, a dock backs up and the person who bought your product takes the angry call, which is why logistics buyers ask for references and pilot results long before they ask about features.

Your first non-engineering hire should be an operator who knows what a missed cut-off costs a warehouse and which alerts a dispatcher will ignore. Sellers come once there is proof for them to sell.

Earn the right to hire sales (suggested milestones, read bottom up)

Hire your first account executive

They start with evidence in hand.

Two customers will take a reference call

Logistics buyers ring each other before they sign.

You have come through a busy season without a major outage

The test every shipper asks about.

Exceptions are handled without a founder on the phone

Your operator owns the escalation path.

First sites or lanes live on your integrations

Real data flowing from real customer systems.

Shippers relax when the person on a pilot call has worked a night shift in a distribution centre. Our guide to [hiring a head of operations](https://funded.club/blog/hire-coo-head-of-operations-startup) covers the senior version of this role.

## The integrations engineer is your front door

Freight data moves through decades-old and brand-new systems at once, plus spreadsheets and emails. The first integrations engineer decides how quickly each new customer goes live.

| System | What they should have done | Interview prompt |
| --- | --- | --- |
| **EDI messages between shippers, carriers and forwarders** | Mapped messages with trading partners and debugged a rejected file | *Walk me through a load tender a partner rejected.* |
| **TMS (transport management systems)** | Built or maintained a connector for load and status updates | *How do you stop a repeated status update creating a second shipment?* |
| **WMS (warehouse management systems)** | Pulled order and inventory events, including batch exports | *The WMS only exports hourly. What do you tell the customer?* |
| **Carrier APIs and telematics feeds** | Normalised tracking from many carriers with different formats | *Two sources put the same truck in different places. Which do you trust?* |

An engineer who has onboarded dozens of trading partners will save you months over one who has only built clean modern APIs.

## The 24/7 problem

Freight moves at night, at weekends and across time zones. A visibility platform that goes quiet in the small hours fails the customer exactly when a driver is stuck at a closed gate, so decide who answers before you sign a customer who expects round-the-clock support.

Who answers when (illustrative cover at Series A)

WEEKDAY HOURS

Operations lead and support

NIGHTS AND WEEKENDS

Engineering on-call rota, operations lead as second line

PEAK SEASON

Extra cover booked in advance, change freeze, daily check-in with key customers

MAJOR INCIDENT

Named incident lead fixes, operations lead talks to customers

A rota only works with enough people on it. Three engineers sharing on-call will be exhausted by their second peak, so the first [DevOps or SRE hire](https://funded.club/blog/hire-devops-sre-engineer-startup) is often driven by sleep as much as by infrastructure.

Write on-call into the job description and the offer, because candidates from consumer software may not expect it. Hire for peak well before it arrives, because strong people rarely start a new job in the busiest weeks of the logistics year.

## Worked example: a Series A freight visibility platform

Illustrative, swap in your own timings. Twenty people, mostly engineers, tracking shipments for a handful of mid-sized shippers and forwarders.

Month 1

Head of solutions from freight forwarding or 3PL operations

Owns pilots and exceptions. Founders stop taking operations calls.

Month 2

Senior integrations engineer (EDI and TMS)

New shippers are queuing for connections.

Month 4

SRE and on-call lead

The rota lives in a chat channel. Alerting and escalation need fixing before peak.

Month 5

Two support analysts in different time zones

Customers in other regions need answers overnight.

Month 7

Second integrations engineer

Partner onboarding has become a queue.

Month 9

First account executive with freight sales experience

A peak survived and references ready.

Month 12

Customer success manager

First renewals, and expansion to more lanes.

Month 16

Data engineer

Better arrival predictions from history the platform now holds.

Investors often want the account executive in month one. Holding the role until after a peak means the first seller arrives with references instead of promises.

## Where Funded.club fits

We are a fixed-fee recruiting partner for funded startups and fast-growing teams across North America, Europe and APAC, which helps when your support cover depends on people in several time zones. Since 2019 we've helped 500+ startups from Seed to Series D, with one dedicated recruiter per search, first screened candidates within 7 days and 33 days on average from kick-off to hire.

We agree a low fixed fee upfront, averaging 6 to 9% of salary against the 20 to 25% typical of contingency recruiters. For an illustrative integrations engineer on $140,000, the fee is $11,500. Part is an advance at the start and the balance on offer acceptance, and if we don't deliver a shortlist of at least 3 qualified candidates within 30 days, you can claim the advance back in full. See our [pricing page](https://funded.club/pricing).

## Frequently asked questions

### Who should a logistics tech startup hire first?

An operator from a warehouse, freight desk or delivery network as solutions or operations lead, and an integrations engineer who knows EDI, TMS and WMS. On-call cover follows, then sales.

### When should a logistics startup hire its first salesperson?

Once customers are live on your integrations, exceptions run without a founder, you have come through a busy season without a major outage and at least two customers will give references.

### Do logistics software engineers need EDI experience?

Your integrations engineers do. EDI is still how many shippers, carriers and forwarders exchange orders and status updates, and someone who has debugged rejected files with trading partners gets customers live much faster.

### How can a small logistics startup cover nights and weekends?

With an engineering on-call rota, an operations lead as second line and support staff in other time zones, adding cover before peak season.
