If you cannot say why you would reject someone, the brief is not ready yet. Most founders arrive at a kick-off with a job description and leave it to the recruiter to ask questions. That works, but this one conversation shapes every approach the recruiter makes for the next month, so a little preparation pays back quickly. ## The 30 minute agenda Here is how we suggest splitting the time. A recruiter who knows the role unblocks your enterprise launch will pitch it very differently from one who thinks it is a backfill. **Outcomes (7 minutes).** Describe what the person will have delivered at 90 days and at one year. This is what good candidates want to hear about, and it gives the recruiter a way to test experience against real work rather than job titles. **Must-haves and the no list (6 minutes).** Limit yourself to three must-haves. Then list the things that would make you say no to an otherwise strong candidate, such as only having worked in large teams or never having owned a product end to end. **The pitch (5 minutes).** Tell the recruiter why someone good would leave a stable job for this one, in your own words. Include the honest downsides too, because candidates will find them anyway and it is better they hear them early. **Package, process and next steps (8 minutes).** Agree the salary range, equity, location and who interviews at each stage. Finish by fixing when feedback happens and when you will next speak. ## Why the no list matters more than the job description Job descriptions are written to attract people, so they tend to list everything that would be nice. A recruiter learns much more from what you would turn down. "No one who has only worked at companies over 500 people" rules out whole groups of profiles before the first message goes out. A useful check before the call is to name three people, anywhere, you would hire tomorrow. If you cannot think of three, spend ten minutes on it first. Those examples tell a recruiter more than any list of requirements. ## A kick-off template, filled in To make this concrete, here is the template completed for an illustrative Seed-stage B2B software company hiring its first product designer. The details are made up for the example, so replace them with your own. | Section | Example answer | | --- | --- | | Why now | Customers are asking for self-serve onboarding and engineers are designing screens themselves | | 90 day outcome | Redesigned onboarding flow shipped and tested with ten customers | | One year outcome | A simple design system in use across the product and one research habit running every month | | Must-haves (max 3) | Has shipped B2B product work, works directly with engineers, can show research that changed a decision | | No list | Only marketing site or campaign work; needs a design team around them; no examples of work that shipped | | Pitch | First design hire, owns the whole product experience, reports to the CEO | | Honest downsides | No design peers for a year, some messy legacy screens | | Package | Illustrative $110,000 base plus equity, remote within three hours of the team's time zone | | Process | Recruiter screen, portfolio review with the CEO, working session with an engineer, final with both founders | | Feedback rhythm | Written feedback within 48 hours, weekly 15 minute call on Mondays | Written down like this, the brief fits on one page and can be shared with everyone who interviews. It also surfaces disagreements early, such as whether the designer owns brand work too. ## What to prepare before the call - **Salary range approved.** Agree the range with your co-founder or board before the call, not after the first candidate. - **Interview panel and diaries.** Know who interviews and block time for them in the first three weeks. - **Three example people.** Names or profiles of people you would hire tomorrow. - **Anything already tried.** Tell the recruiter who you have spoken to, and why they did not work out. After the call, ask the recruiter to send the written brief within a day and sign it off the same day.
