For most startup roles, a recruiter should shortlist 3 to 5 candidates, each of whom you would be glad to hire. Fewer than 3 leaves you with no real choice, and more than 5 usually means the recruiter has passed the screening work back to you. The test of a good shortlist is quality and fit, not the number of CVs.

Founders sometimes ask for a long shortlist because it feels safer. It rarely is. Every extra name costs you interview time, and a list of ten is often a sign that nobody has made the hard calls yet.

## Why 3 to 5 is the right number

A shortlist exists so you can compare strong options, not so you can start the search again. With three good candidates you can weigh different strengths against each other and still have someone to turn to if your first choice accepts another offer. With five you have room for one or two to drop out along the way.

Past five, each new candidate adds less. You spend more time in interviews, the process slows down, and the best people in the group start taking calls from other companies while they wait for you.

## Where a shortlist comes from

A short list at the end needs a wide search at the start. The work you don't see is where most of a recruiter's time goes.

The numbers above are illustrative and change a lot by role and market. What stays the same is the shape. The recruiter should be doing the wide part, including the conversations that rule people out, so that you only spend time at the narrow end.

## What a long shortlist costs you

Here is a simple worked example with illustrative figures. Say each shortlisted candidate takes about 3 hours of founder time across a first interview, a second stage, notes and a debrief with the team.

A shortlist of 4 costs around 12 hours. A shortlist of 12 costs around 36, which is most of a working week taken away from customers, product and fundraising. Both end in one hire. If you are running several searches at once, as many teams do after a round, that difference multiplies quickly.

## How to judge the quality of a shortlist

Before you book a single interview, check what the recruiter has sent. A good shortlist arrives with the thinking already done.

## When the shortlist is weak

If you meet three candidates and would hire none of them, resist asking for more names. More of the same search usually brings more of the same people. Go back to the brief with your recruiter instead and look at what changed your mind in each interview.

Often one must-have turns out to matter more than you thought, or a nice-to-have was quietly acting as a filter. Fix the scorecard, agree it in writing, and the next shortlist tends to improve fast.
