If your recruiter keeps sending the wrong candidates, the brief is usually the problem, not the recruiter's effort. Go back through every profile you rejected, write one reason for each, and you will often find a requirement that lives in your head but not on paper. Fix it in a 30-minute recalibration call, give the search one more batch, and only change recruiter if the next shortlist still misses on things you wrote down.

The approach here treats your rejections as evidence. The CVs you turned down are the most honest record of what you actually want, and they are already in your inbox.

## Run a calibration review on your rejects

Before you send an irritated email, open every profile you declined and write one sentence starting "I said no because". One reason only: the one that would have stopped you even if everything else was fine. Then sort the reasons.

| Group | What it looks like | Who fixes it |
| --- | --- | --- |
| **Brief gap** | The reason is a requirement you never wrote down or said out loud. | You, by adding it to the brief. |
| **Brief conflict** | The candidate matched the brief and you still said no, so the brief contains something you do not believe. | You, by removing or rewording it. |
| **Recruiter miss** | The profile clearly fails a must-have that was written down. | The recruiter, with better screening. |

Mostly gaps and conflicts means the brief needs work. Mostly misses means the recruiter does. Then reread the feedback you actually sent, which founders rarely do. "Not senior enough" gives a recruiter nothing to search on, while "has never owned a service in production" does.

## Worked example: nine rejects for one senior backend role

Illustrative, swap in your own details. Maya runs a Series A logistics software startup with eight engineers. Her brief for a senior backend engineer asked for strong Python, distributed systems and at least five years of experience. Over three weeks she turned down nine of ten profiles, then spent 40 minutes writing one reason per reject.

MAYA'S REJECT TALLY (ILLUSTRATIVE)

One reason per rejected profile, senior backend engineer

Never owned a production service on call**5 of 9**

Only consultancy project work, no product ownership**2 of 9**

Salary expectation above the agreed band**1 of 9**

Unclear written answers in the screening notes**1 of 9**

**Coral bar:** a requirement that was never in the brief.

Five of the nine failed on an unwritten must-have. The hire would own the routing service alone overnight, so Maya needed someone who had been the primary on-call owner of a live system. She and her CTO knew it. The recruiter had never heard it.

She also found a conflict. Two of her strongest engineers had under five years of experience, so the years rule was filtering out people she would hire. After the recalibration call, on-call ownership became a must-have and the years requirement went. The next batch of five produced three interviews and a hire.

## Recalibrate in one 30-minute call

Send the tally ahead of time so the recruiter arrives with questions rather than defences.

THE 30-MINUTE RECALIBRATION CALL (SUGGESTED AGENDA)

Minutes 0 to 5

Share the tally

Read out your one-line reasons, grouped. No commentary yet.

Minutes 5 to 15

Walk three profiles

Two clear rejects and the one you liked. Say what tipped each.

Minutes 15 to 25

Rewrite the must-haves

Three at most, each one something a recruiter can check in a screen.

Minutes 25 to 30

Agree the loop

Next batch size, a date, and how fast you will give feedback.

Open with words that make the recruiter your ally: "I went through every profile I turned down and wrote one reason for each. Most come back to something I never told you." That gets far more candour than a complaint about quality.

Avoid turning the call into a longer wish list. Every must-have shrinks the pool, so if you add one, name one you will drop. Commit to a written reason on each profile within two working days, because a recruiter corrects course only as fast as your feedback arrives. Our guide to the [hiring kickoff call with a recruiter](https://funded.club/blog/hiring-kickoff-call-recruiter) covers what the first briefing should settle.

## When it really is time to change recruiter

Judge the first full batch after recalibrating. If it still misses, the evidence now points at the recruiter.

Fix the brief and keep going

- Most rejects trace back to gaps or conflicts in the brief
- The recruiter asks follow-up questions after your feedback
- Screening notes explain why each person was sent
- The batch after recalibration is visibly closer

Time to change recruiter

- Profiles still fail must-haves you wrote down after recalibrating
- Candidates had not agreed to be put forward to you
- Profiles arrive with a CV and no notes
- Your feedback changes nothing in the next batch

Before you switch, check your agreement for candidates already submitted and fees already paid. The rewritten brief is the best thing to hand the next recruiter, and our guide on [how to choose a recruiter for a startup](https://funded.club/blog/how-to-choose-a-recruiter-startup) covers the questions to ask before you sign.

## Where Funded.club fits

We assign one dedicated recruiter to each search who runs it end to end, from sourcing and headhunting to screening and support through offer, so your feedback goes straight to the person doing the work. First screened candidates arrive within 7 days, so calibration starts in week one.

We charge a low fixed fee per hire, agreed upfront and averaging 6 to 9% of salary. For a senior backend engineer on an illustrative $140,000 salary, the fee is $11,500. If we do not deliver a shortlist of at least 3 qualified candidates within 30 days, you can claim the advance back in full. ## Frequently asked questions

### How many rejected profiles should I see before acting?

Run a calibration review once you have turned down three or four profiles in a row for a role. Waiting for ten wastes weeks of the recruiter's sourcing on the wrong target, while one or two rejects is too small a sample to show a pattern.

### Should I tell my recruiter the candidates are wrong?

Yes, but tell them why, one reason per profile, in terms they can screen for. A recruiter who hears only "not a fit" keeps guessing; a specific reason changes where they search and what they ask in screening.

### Can a recruiter still be at fault if the brief was vague?

Yes. A good recruiter tests a brief at kickoff and asks why after the first rejects. If they kept sending profiles without asking, raise it even when the brief had gaps.
