Then run the same structured, async-friendly interview process everywhere, so quality does not depend on where a candidate lives. ## Choose regions for a reason, not by accident Remote-first teams often end up spread across a dozen countries because the best candidate for each role happened to live somewhere new. That creates admin and time zone problems later. Decide your footprint on purpose: - **Customer coverage.** Where are your customers, and which roles need to work their hours? - **Collaboration.** Which teams need several hours of live overlap each day, and which can work mostly async? - **Talent pools.** Where is the experience you need concentrated? Some regions have deep pools for particular stacks or sales motions. - **Operational load.** Each new country adds payroll, compliance and holiday calendars to manage. A useful rule is to group hires into a small number of time zone hubs, for example the Americas, Europe and one APAC hub, rather than hiring anywhere at all. ## Set time zone rules before you hire Write down the working agreements a candidate will be joining, and share them during the interview process: - The core overlap window each team keeps, if any. - Which meetings are recorded and which decisions are made in writing. - How on-call, support or sales coverage rotates across regions. - How often people meet in person, and who pays for travel. The rules on employment, tax, benefits and contractor status differ in every country, so take local legal advice for each one. Keep a simple register of who is employed where and through which route, so finance and people operations have one source of truth. ## Agree one pay philosophy You do not need identical salaries everywhere, but you do need one policy you can explain. The common choices are: - **Location-based pay:** ranges set by the local market for each role. - **Single global bands:** the same range for a role regardless of location. - **A hybrid:** a small number of regional tiers. Whichever you pick, publish the approach internally and apply it consistently. Pay that looks arbitrary across a distributed team causes more attrition than pay that is simply lower in some places. Treat equity the same way, and check how your plan works for people employed in each country. ## Run one process everywhere A candidate in Toronto, Lisbon and Singapore should meet the same bar.
