*Updated November 2026*

Who a startup should hire first depends less on its sector name than on what stands between it and revenue. Across 20 sectors, the first non-engineering hire falls into four patterns: a compliance or safety owner where a regulator decides if you can trade, a domain insider where a cautious buyer needs convincing, an operator where physical operations set the pace, and more builders where the product loop is the bottleneck.

Each playbook below has a worked hiring plan for the first 12 to 18 months and the mistakes founders in that sector tend to make. Find your gate first, then open the closest playbook.

## Find your gate before you write the job ad

Founders often copy the hiring order of a well-known company in their sector. That works only if you share the same constraint. A payments startup and a fintech data tool are both "fintech", but one cannot launch without a compliance owner and the other mostly needs engineers and a seller.

Ask one question: what would stop us taking money from customers next quarter? The answer points to one of four gates.

A regulator or auditor gates you

Someone has to stand behind your controls before you can trade.

[Fintech](https://funded.club/blog/hiring-in-fintech-startups) · [Healthtech](https://funded.club/blog/hiring-in-healthtech-startups) · [Insurtech](https://funded.club/blog/hiring-in-insurtech-startups) · [Biotech](https://funded.club/blog/hiring-in-biotech-startups) · [Food tech](https://funded.club/blog/hiring-in-food-tech-startups) · [Web3 infrastructure](https://funded.club/blog/hiring-in-web3-startups)

A cautious buyer gates you

Buyers need proof you understand their world before they sign.

[Cybersecurity](https://funded.club/blog/hiring-in-cybersecurity-startups) · [Legal tech](https://funded.club/blog/hiring-in-legaltech-startups) · [HR tech](https://funded.club/blog/hiring-in-hr-tech-startups) · [Edtech](https://funded.club/blog/hiring-in-edtech-startups) · [Proptech](https://funded.club/blog/hiring-in-proptech-startups)

Physical operations gate you

Revenue depends on things working in the real world, every day.

[Mobility](https://funded.club/blog/hiring-in-mobility-startups) · [Logistics tech](https://funded.club/blog/hiring-in-logistics-startups) · [Deep tech and hardware](https://funded.club/blog/hiring-in-deep-tech-startups) · [Climate tech](https://funded.club/blog/hiring-in-climate-tech-startups) · [E-commerce and D2C](https://funded.club/blog/hiring-in-ecommerce-startups) · [Marketplaces](https://funded.club/blog/hiring-in-marketplace-startups)

The product loop gates you

Speed of iteration decides most outcomes in year one.

[AI](https://funded.club/blog/hiring-in-ai-startups) · [B2B SaaS](https://funded.club/blog/hiring-in-b2b-saas-startups) · [Games](https://funded.club/blog/hiring-in-gaming-startups)

Companies move between gates. A deep tech company starts in operations, then meets a regulator when it certifies the product.

## All 20 playbooks, with the hire each one starts with

The hire listed comes after your founding engineers unless the playbook says otherwise.

| Sector | First non-engineering hire (suggested) | Gate |
| --- | --- | --- |
| [Fintech](https://funded.club/blog/hiring-in-fintech-startups) | Compliance owner (and MLRO where your licence route needs one) | A regulator or auditor |
| [Healthtech](https://funded.club/blog/hiring-in-healthtech-startups) | Clinical lead, then a clinical safety owner | A regulator or auditor |
| [Insurtech](https://funded.club/blog/hiring-in-insurtech-startups) | Underwriting lead or insurance product lead, by risk model | A regulator or auditor |
| [Biotech](https://funded.club/blog/hiring-in-biotech-startups) | Research operations lead and a grants owner | A regulator or auditor |
| [Food tech](https://funded.club/blog/hiring-in-food-tech-startups) | Food safety and quality lead | A regulator or auditor |
| [Web3 infrastructure](https://funded.club/blog/hiring-in-web3-startups) | Security engineer, then developer relations | A regulator or auditor |
| [Cybersecurity](https://funded.club/blog/hiring-in-cybersecurity-startups) | Sales engineer before a classic account executive | A cautious buyer |
| [Legal tech](https://funded.club/blog/hiring-in-legaltech-startups) | Legal engineer (a former lawyer in product) | A cautious buyer |
| [HR tech](https://funded.club/blog/hiring-in-hr-tech-startups) | Integrations engineer and implementation lead | A cautious buyer |
| [Edtech](https://funded.club/blog/hiring-in-edtech-startups) | Institutional seller and implementation lead | A cautious buyer |
| [Proptech](https://funded.club/blog/hiring-in-proptech-startups) | Industry insider, such as a former property manager | A cautious buyer |
| [Mobility](https://funded.club/blog/hiring-in-mobility-startups) | City launch lead and a permits owner | Physical operations |
| [Logistics tech](https://funded.club/blog/hiring-in-logistics-startups) | Operator from a warehouse or freight desk | Physical operations |
| [Deep tech and hardware](https://funded.club/blog/hiring-in-deep-tech-startups) | Systems engineer, then test and certification owners | Physical operations |
| [Climate tech](https://funded.club/blog/hiring-in-climate-tech-startups) | Depends on shape: deployment, hardware or project finance | Physical operations |
| [E-commerce and D2C](https://funded.club/blog/hiring-in-ecommerce-startups) | Operations and supply chain lead | Physical operations |
| [Marketplaces](https://funded.club/blog/hiring-in-marketplace-startups) | Supply and operations lead for the scarce side | Physical operations |
| [AI](https://funded.club/blog/hiring-in-ai-startups) | Product engineers who build evals, then a data engineer | The product loop |
| [B2B SaaS](https://funded.club/blog/hiring-in-b2b-saas-startups) | Founder-led sales until it repeats, then one or two AEs | The product loop |
| [Games](https://funded.club/blog/hiring-in-gaming-startups) | Producer and a community manager, alongside gameplay engineers | The product loop |

## What changes from gate to gate

### Regulator or auditor

The first hire is the person who can answer for your controls: a compliance owner in fintech, a clinical safety owner in healthtech, a food safety lead in food, a security engineer in crypto infrastructure. Hiring them late only delays launches.

### Cautious buyer

Lawyers, CISOs, HR leaders, school districts and property managers have all been let down by software before. The early hire who wins them is a domain insider placed where trust is built, often in product or implementation rather than in sales.

### Physical operations

When chargers, warehouses, stock or supply have to work every day, the operator comes before the second software engineer. Sales follows proof that things stay up, especially through a peak season.

### Product loop

In AI, B2B SaaS and games, iteration speed decides year one, so engineers who ship and measure come first. The founders sell or run the community until the process repeats.

**Common mistake across all 20 sectors:** hiring a senior sales leader before anyone owns the gate. They arrive to a pipeline the company cannot yet serve, and the first quarter goes on explaining delays to buyers.

## Worked example: one company, two possible first hires

Illustrative. A Seed-stage team of five builds claims software for insurers. The founders assume they are a B2B SaaS company and plan to hire an account executive next.

Asking what would stop revenue next quarter changes the answer. Their buyers are claims directors who have watched several software projects fail, so the gate is buyer trust, not the product loop. Following the [insurtech playbook](https://funded.club/blog/hiring-in-insurtech-startups), they hire an insurance product lead from a carrier first and an account executive six months later, once two pilots can be referenced. Had they been an MGA writing policies themselves, the gate would have been the regulator and the first hire an underwriting lead.

## Where Funded.club fits

We are a fixed-fee recruiting partner for funded startups and fast-growing teams across North America, Europe and APAC, and since 2019 we have helped 500+ startups from Seed to Series D. One dedicated recruiter runs each search end to end, with first screened candidates within 7 days and 33 days on average from kick-off to hire.

Our fee is agreed upfront and averages 6 to 9% of salary, against the 20 to 25% typical of contingency recruiters. For an illustrative compliance owner on $120,000, the fee is $11,500. If we don't deliver a shortlist of at least 3 qualified candidates within 30 days, you can claim the advance back in full. See our [pricing](https://funded.club/pricing), or draft the role in our free [job description builder](https://funded.club/job-description-builder).

## Frequently asked questions

### Who should a startup hire first after the founders?

Usually founding engineers, then the person who owns whatever stops you taking revenue: a compliance owner if a regulator gates you, a domain insider if buyers need convincing, an operator if physical operations set the pace.

### Does the first hire differ by industry?

Yes. A fintech often hires a compliance owner early, a proptech an industry insider, a logistics company an operator and a games studio a producer. The 20 playbooks above give the order for each.

### When should a startup hire its first salesperson?

Once the company can serve what a seller would bring in. In regulated, trust-heavy and operations-heavy sectors that is usually after the gate owner is in place and first customers can give references.
