A startup VP of Sales interview usually has four stages: a CEO screen on stage fit, a team-building deep-dive, a 90-day plan built from your real pipeline, and a final round with a board member plus references from people they managed. It tests whether the candidate can hire, forecast and still close deals at your stage. Plan on two to three weeks from first call to offer.

## Building and leading a sales team

1. Tell me about the last three AEs you hired. Where are they now?
2. Describe a hire that didn't work out. When did you know, and what did you do?
3. How do you decide whether a rep who is missing quota needs coaching or needs to go?
4. Walk me through a comp plan you designed. What behaviour did it change?
5. How long did your AEs take to ramp, and what shortened it?
6. Who from your past teams would follow you here?

**Strong answer:** Names and outcomes for each hire, a mis-hire owned early, and a comp plan explained through the behaviour it produced.

**Red flags:** No one they would bring with them, vague answers on ramp, or every mis-hire blamed on recruiting.

## Forecasting and numbers

1. How far off was your last quarterly forecast, and why?
2. Which metrics do you check every Monday?
3. How do you know whether a deal in your forecast is real?
4. Tell me about a quarter you called a miss early. How did you tell the board?
5. If our win rate fell by a third next quarter, where would you look first?

**Strong answer:** A precise figure for forecast accuracy, a short list of leading indicators, and bad news delivered early.

**Red flags:** Forecasting on rep optimism, no numbers, or never having missed.

## Strategy and process

1. What would you want to see in our CRM before your first day?
2. Which parts of your last sales process would you not bring here?
3. How would you split effort between inbound, outbound and expansion at our stage?
4. When is it right to discount, and who should approve it?
5. How should sales and marketing agree what counts as a qualified lead?

**Strong answer:** Questions about your data before answers, a willingness to leave parts of their old playbook behind, and clear rules on discounting.

**Red flags:** The same playbook they ran at a much larger company, unchanged.

**Red flag to watch:** A candidate who asks about team size, budget and title before asking about your customers, win rate and sales cycle. They are thinking about the org chart before the revenue.

## Working with founders, board and selling

1. How did you take sales over from a founder before? What went wrong?
2. Tell me about a disagreement with a CEO over targets. How was it resolved?
3. When did you last close a deal yourself? Walk me through it.
4. How do you work with product when a deal needs a feature we don't have?
5. What would you need from me in the first 90 days?
6. What would make you leave in year one?
7. How would you tell me I was getting in the way of the sales team?
8. Which of our open deals would you want to take over first?

**Strong answer:** A recent deal closed personally, a clear handover plan from the founder, and direct feedback without drama.

**Red flags:** Not having sold personally in years at Series A, or expecting the founder to step away completely in month one.

## Work sample: a 90-day plan from your real data

Under NDA, share an export of your current pipeline, last year's closed-won and lost deals, and your hiring budget. Ask for a 90-day plan in no more than 6 slides, capped at 3 hours of preparation. In the session, spend the last 20 minutes on a role play where the candidate joins a call on one of your real open deals.

Look for a diagnosis before a plan, a hiring sequence tied to capacity, a forecast view that questions your data, and a candidate who can drop the slides and sell.
