A marketplace startup should hire first for whichever side of the market is constrained, and early on that is nearly always supply. So the first non-engineering hire is usually a supply acquisition and operations lead, followed by an operations generalist who runs matching by hand and someone who owns trust, safety and payouts. Demand marketing comes once supply shows up reliably.
Many marketplace founders hire a growth marketer first because demand feels like the problem. If those new buyers find thin choice, slow replies or no-shows, the spend teaches them your marketplace does not work, and few come back. The hire that moves the business is the one pointed at whichever side runs out first.
Look at the signals below for your own market. Most Seed-stage marketplaces will find the left column more familiar.
Only after these four does a dedicated growth marketer make sense. With supply in place, every buyer they bring in has something good to buy.
A strong ops or data hire from a single-sided startup can still miss the two-sided view. Probe for it directly.
| Role | Marketplace skill to test | Warning sign |
|---|---|---|
| Supply lead | Recruiting and keeping independent providers | Talks only about lead volume, never retention |
| Ops generalist | Writing manual processes others can follow | Wants tooling before running anything by hand |
| Trust and payments | Disputes, payouts and fraud patterns | Treats fraud as a problem for the payment provider |
| Analyst | Liquidity metrics split by side and segment | Reports one blended conversion rate |
Your payment provider handles much of PCI DSS, but someone on your team still owns the relationship, payout rules and identity checks on providers. Check with your lawyer which obligations apply where you operate.
Community roles come later than founders expect. Once providers start talking to each other, a community manager can turn that into referrals and retention, often part-time at first.
Local and remote supply change the hiring profile. Local supply, such as cleaners or tradespeople, needs someone on the ground in each launch city. Remote supply, such as designers or bookkeepers, can be recruited online, so the supply lead can work from anywhere as long as they know where those professionals gather.
Picture an illustrative Seed-stage marketplace connecting small businesses with freelance bookkeepers. Three people at the start, a few hundred businesses on a waitlist and too few vetted bookkeepers to serve them.
The first two hires both work supply. The supply lead recruits bookkeepers through professional groups and checks credentials, while the ops generalist matches businesses to bookkeepers by hand and records why matches fail. The second engineer automates only the steps the ops generalist has written down.
By month 12, bookkeepers handle sensitive financial data for small businesses, so the trust and payouts hire owns vetting, data handling under GDPR where it applies, and payout disputes. The analyst shows which business types match fastest, and that tells the new growth marketer where to spend. Between months 12 and 18, a second ops hire and a part-time community manager for the bookkeeper network would follow.
We are a fixed-fee recruiting partner for funded startups, including marketplace and travel payments companies such as WeTravel. We have helped 500+ startups from Seed to Series D across North America, Europe and APAC, and one dedicated recruiter runs each search from sourcing to offer.
Fees are fixed and agreed upfront, averaging 6 to 9% of salary. An ops generalist on an illustrative $65,000 salary costs $4,900 to hire. If we do not deliver a shortlist of at least 3 qualified candidates within 30 days, you can claim the advance back in full. See pricing for every band.
After the engineers, a person who works the constrained side of the market. For most early marketplaces that is a supply acquisition and operations lead who recruits, vets and onboards providers.
Usually not before supply is reliable. Buyers who arrive to thin choice rarely return, so demand spend works best once most requests get matched quickly.
As soon as money moves between strangers. Early on it can sit with an ops person, but someone must own vetting, disputes, payouts and fraud before volume grows.
Only if your supply is local, such as cleaners or tradespeople. For remote services like bookkeeping, the supply lead can work remotely if they know the professional communities.
